Here is a question I ask every broker I work with: when did you last sit down with your top producer, no agenda, no transaction talk, just a real conversation about where they are headed? If you are hesitating to answer, that silence is telling you something important.
We spend enormous energy recruiting, building funnels, crafting outreach sequences, and then the moment someone signs, we move on to the next target. It is like planning an elaborate first date and then never calling again. Your best agents are not leaving because a competitor has a shinier split. They are leaving because they stopped feeling chosen.
The Quarterly Check-In Is Not a Review
I want to be clear about what this conversation is not. It is not a performance review. It is not a pipeline audit. It is not you asking how many listings they have coming. The quarterly one-on-one is a relationship investment. Think of it like a date with someone you want to keep in your life. Four Questions That Actually Matter

Third, ask what you promised them when they joined and whether you have delivered. That one takes courage, but it builds enormous trust. Fourth, ask what would make them feel more supported this quarter. Then write it down and do it. That last step is the whole game.

Intention without execution is just a nice idea. I see brokers who genuinely care about their agents but have no system to make these check-ins actually happen.
