You Made a Promise. Do You Remember It?

Think about the last time someone sold you something big - a car, a house, a gym membership - and the salesperson was all warmth and promises right up until you signed. Then, silence. You were handed off, forgotten, just another closed deal. How did that feel? Now ask yourself honestly: are you doing the same thing to the agents you recruited?

The Promise Is the Beginning, Not the Close

I say it constantly - the recruiting process is not the end of the relationship, it is the beginning. But here is where most brokers quietly fail. During recruiting conversations, you made specific promises. Maybe you said you would do weekly one-on-ones. Maybe you promised a lead system, a mentor, a marketing budget, or a clear path to a team. Those words did not disappear when the agent signed their paperwork. They are still living in that agent's memory, and every day you do not deliver on them is a slow withdrawal from the trust account you built.

Agents Remember Everything You Said

I have talked to agents who left brokerages and could quote - word for word - something their broker promised eighteen months earlier that never materialized. 'He said I would have a coach by my third month.' 'She promised we would review my business plan together every quarter.' These are not vague feelings of disappointment. They are specific, remembered commitments that went unfulfilled. You may have moved on. They have not. And eventually, they move on too - out your door.

Build a Promise Inventory Right Now

Here is what I want you to do. Pull up the names of every agent you recruited in the last twelve months. For each one, write down every commitment you made during your recruiting conversations - big or small. Call this your promise inventory. Then, honestly rate yourself: kept, partially kept, or not kept. I will bet you find gaps you did not even realize existed. This is not about guilt. It is about awareness, because you cannot fix what you have not named. The agents who feel genuinely chosen - who see you following through - stay. The ones who feel like a closed deal eventually leave for someone who makes them feel seen again.

Date Your Agents Like You Mean It

Retention is not a program. It is a practice. Set a recurring one-on-one with every agent you recruited this year. Bring your promise inventory into that conversation. Ask them directly: 'Is there anything I committed to that you feel I have not delivered on yet?' That question alone will build more loyalty than any commission split tweak ever could. Pair that with a system - something running quietly in the background - that reminds you of key dates, commitments, and touchpoints so nothing falls through the cracks. Efficiency in service of the relationship, never instead of it.

Here is your action plan: One - build your promise inventory today, agent by agent. Two - schedule a one-on-one with every agent you recruited in the last year before the end of next month. Three - ask them the hard question and listen without defending yourself. Four - put a system behind the follow-through so the promises you make next time actually get kept.
