Your Split Is Not Your Value Proposition - Your Coaching Is

Here is a question I want you to sit with for a moment. When was the last time an agent told you they joined your brokerage because of your coaching - and meant it in a way that made you believe it was the real reason? Not the split, not the brand, not the office location. The coaching.

If you are hesitating, you are not alone. Most brokers lead with compensation when they recruit, and I understand why. It feels concrete. It feels competitive. But here is the hard truth: competing on split is like competing on price at a farmers market. Someone will always undercut you, and you will always lose that race eventually.

The Split Is a Commodity, Coaching Is Not

Splits are easy to copy. A competitor can match your 80-20 before lunch on a Tuesday. What they cannot copy is your relationship with your agents, your ability to see where they are stuck, and your system for helping them get unstuck. That is irreplaceable. That is your actual moat. In our own data, brokerages that run structured coaching touchpoints see agent production lift of roughly 30 percent. You cannot buy that with a better split. You have to build it.

Agents Do Not Leave for Money - They Leave for Meaning

I have talked to hundreds of agents who left a brokerage for a higher split. Ask them six months later how it is going. More often than not, they are making roughly the same money - sometimes less - because they lost the environment that was making them productive. They traded coaching for commission points. That is a bad trade, and deep down most of them knew it when they signed. They left because they did not feel seen, supported, or coached toward something bigger than their last transaction.

What Real Coaching Looks Like in Practice

Coaching is not a quarterly group Zoom call. It is not a motivational speaker at your annual kickoff. Real coaching is a regular one-on-one conversation where you know your agent's goals, you remember what you promised them when they joined, and you hold them accountable to the version of themselves they told you they wanted to become. It is personal. It is consistent. It is the difference between an agent who produces and an agent who thrives.

Make Coaching Your Recruiting Story

When you sit across from a prospective agent, stop leading with your split. Lead with a story about an agent you coached from 10 deals a year to 30. Show them the system. Show them the proof. The right agents - the ones you actually want - will choose coaching over commission points every single time. Build that reputation in your market and recruiting becomes a whole lot easier.

Here is what to do next: First, audit your current one-on-one coaching cadence - are you actually doing them? Second, collect two or three real production stories from agents you have coached and make those your recruiting centerpiece. Third, stop apologizing for your split and start owning your coaching as the premium offer it is.
