Your New Agent Signed. Now the Real Work Begins.

Think about the last time you felt truly chosen - not just selected from a list, but genuinely wanted. Maybe it was a job offer where the hiring manager called you personally before the paperwork arrived. Maybe it was a restaurant that remembered your anniversary without being asked. That feeling is rare. And it is exactly what your new agents are hoping for the moment they sign with you.

Most of them will not get it. They will get a login, a binder, and a handshake. And six months later, you will wonder why they are not producing.

The Gap Between Signing and Belonging

There is a dangerous window between the day an agent signs and the day they feel like they actually belong to your culture. I call it the belonging gap. During that window, doubt creeps in. They second-guess the move. They start taking calls from the recruiter who has been chasing them for two years. Your job is to close that gap fast - not with swag bags, but with intention.

The first 30 days should feel like a courtship, not a checklist. You pursued this person. You made promises. Now is when you prove you meant every word.

Make the First Week Unforgettable

Before day one, send a handwritten note - not an email, a note - that says something specific about why you are glad they chose you. Reference the conversation you had. Name the thing that made them stand out. People remember being seen.

Then build a first-week schedule that introduces them to real relationships inside your office. Not a tour of the copier room. Actual introductions to the three or four people who will shape their early experience. Assign them a peer mentor, not just a manager. Peer mentors accelerate belonging faster than any orientation deck ever will.

Keep the Promises You Made

Here is where most brokers quietly fail. During recruiting, you painted a picture - coaching, leads, culture, support. Write those promises down. Literally. Then build a 90-day touchpoint plan that checks each one off, out loud, with the agent watching. 'Remember when I told you we do weekly one-on-ones? Here is your first one.' That kind of follow-through is not just good management. It is trust being built in real time.

Date Your Agents - Especially Early

I say this all the time: date your agents. The energy you brought to recruiting them should not disappear the moment they sign. Schedule monthly one-on-ones for the first year. Ask how they are feeling, not just how many deals they have in the pipeline. The relationship is the retention strategy.

New agents are not looking for a brokerage. They are looking for a place where someone is paying attention.

Here is what I want you to do this week. Pull up the list of every agent who joined you in the last 90 days. For each one, ask yourself: do they feel chosen right now? If you hesitate even for a second, pick up the phone today - not to talk business, just to check in. That call is your onboarding in action.
