Retention
You Made a Promise. Do You Remember It?
By Phillip Gagnon · September 26, 2026 · 3 min read
Think about the last time you were sold something and then felt completely forgotten the moment the transaction closed. Maybe it was a contractor who promised weekly updates and then went silent. Maybe it was a gym membership pitch full of personal attention that turned into a keycard and a wave. You know the feeling. That slow, sinking realization that the version of this relationship you were sold does not actually exist.
Your agents know that feeling too. And if you are not careful, you are the contractor. You are the gym.
The Recruiting Conversation Is a Contract
When you sat across from that agent - whether at a coffee shop or over Zoom - and you told them what life would look like at your brokerage, you made promises. Maybe you said you would meet one-on-one monthly. Maybe you promised a specific coaching program, a lead source, a marketing tool, or just that you would be accessible. Those words did not evaporate when they signed. They became the standard you are being quietly measured against every single day.
Most brokers do not track those promises. They live in memory, which is a terrible filing system. And when an agent leaves, the exit interview almost always surfaces the same theme: 'It just was not what I expected.' Translation - you did not deliver what you promised.
Date Your Agents After They Sign
I say this constantly because it is that important: recruiting is the beginning of the relationship, not the end of it. You have to keep dating your agents. Regular one-on-ones, genuine check-ins, remembering what they told you they needed - this is the work. Not the glamorous part, but the part that actually determines whether they stay.
The agents who feel chosen, who feel seen, who feel like their broker actually remembers what they talked about six months ago - those agents do not take recruiter calls. They are not browsing competitor websites. They are busy building their business inside yours.
Build a System That Remembers for You
Here is the honest truth: your memory will fail you at scale. If you are leading a team or a brokerage with dozens of agents, you cannot hold every promise in your head. You need a system that surfaces those commitments before they become broken ones.
This is exactly why I built 3 Data Pulse the way I did - not as a shiny tool to impress agents, but as the behind-the-scenes execution layer that makes sure you actually follow through. Log the promise. Set the reminder. Show up prepared. That consistency is what separates brokers who retain great agents from brokers who are always recruiting because they have to be.
Three Steps to Start This Week
1. Pull up your last five agent onboarding conversations and write down every commitment you made. Be honest with yourself. 2. Schedule a one-on-one with each of those agents this month - not a group meeting, a real conversation. 3. Ask them directly: 'Is this what you expected when you joined?' Then listen. The answer will tell you everything you need to know about your retention risk right now.
The agents who leave rarely do it loudly. They drift. And the drift starts the moment they realize the promise and the reality do not match. Close that gap now, before someone else does it for you.
Until next time, keep nurturing those connections.
