Here is a question I hear from brokers all the time: 'Phillip, I only have so many hours in a week. Who do I actually invest in?' And honestly, most brokers answer that question the wrong way - they invest in the loudest agents, the newest recruits, or the ones who walk into their office most often. That is not a strategy. That is just whoever showed up.

Your Time Is the Scarcest Resource You Have

Think about it like a garden. You have a finite amount of water. If you pour it evenly across every plant - the thriving ones, the dormant ones, and the ones that were never going to grow in your soil - you end up with a mediocre garden. But if you study which plants are showing signs of life, which ones are mid-bloom and just need a little more sun, you can concentrate your effort and get a genuinely great outcome. Data is how you read the garden.

Three Signals Worth Watching Closely

When I look at agent data inside a brokerage, I am watching for three things. First, trajectory, not just volume. An agent doing eight transactions a year is interesting. An agent who did four last year and is already at six by mid-year this year is the one I want to have a conversation with right now. Momentum is the signal. Second, activity consistency. Production numbers are a lagging indicator - they tell you what already happened. But login frequency, communication touchpoints, open house activity, and CRM engagement tell you what is about to happen. An agent going quiet in the system is waving a flag. Third, time-in-band plateaus. Agents who have been at roughly the same production level for two or more years are not lazy - they are often just stuck. That is a coaching opportunity hiding inside a data point.

The Agents You Are Probably Ignoring

Here is the uncomfortable truth: your mid-tier agents are almost certainly your biggest untapped asset. Your top producers mostly manage themselves. Your brand-new agents need onboarding, not deep coaching yet. But that middle band - the agents doing 10 to 20 transactions a year - those are the ones where a targeted conversation, a skill gap identified by data, and a 90-day focus plan can move the needle by 30 percent or more. We see it consistently. That lift does not come from recruiting a replacement. It comes from investing in who you already have.

Data Is Not the Relationship - It Is the Map

I want to be clear about something. The data does not do the work. It just tells you where to walk. You still have to show up, ask the right questions, and make that agent feel seen and supported. Technology should hand you the insight. You bring the humanity. That is the combination that actually changes careers.

Find the five agents showing upward momentum and schedule a one-on-one with each of them before the end of August. Do not wait for them to come to you. Be the broker who already knew.
