What Does Success Actually Mean to Your Agents? (Hint: It Is Not Your Answer)

A few years back I was talking to a broker who was proud of pushing every agent on her team toward a six-figure GCI goal. She had posters on the wall. She ran contests. She tracked the leaderboard religiously. And she could not figure out why half her agents looked miserable even when they were hitting the numbers. Then one of her best producers quit - not for a competitor, but to take a part-time position at a smaller boutique so she could coach her daughter's soccer team on Fridays. The broker was stunned. I was not.

You Are Coaching to Your Definition, Not Theirs

Here is the uncomfortable truth: most coaching conversations in real estate are built around the broker's vision of success, dressed up as the agent's goal. We hand people a production target, call it a business plan, and wonder why the motivation fades by February. That is not coaching. That is projection. Real coaching starts with a question you actually listen to: What does a great year look like for you - not for the market, not for this office, for your life? The answers will surprise you every single time.

The Three Buckets Every Agent Falls Into

In my experience working with brokers across the country, agents generally define success in one of three ways. The first is income-driven - they have a specific number tied to a specific life event: paying off debt, funding a college account, buying a second home. The second is lifestyle-driven - they want a certain number of days off, school pickups, or vacations. The third is impact-driven - they want to be known, to build something, to serve a community. None of these is better than the others. But coaching a lifestyle agent with income tactics is like putting rocket fuel in a car that just wants to cruise. You will burn the engine out.

The Conversation That Changes Everything

Block thirty minutes with each agent this quarter - not a performance review, a discovery conversation. Ask them what success looks like in twelve months. Ask what a bad year would feel like. Ask what they would do with an extra ten hours a week. Then shut up and take notes. What you are listening for is the emotional anchor underneath the answer. That anchor is what you coach to. That anchor is what you remind them of in March when motivation dips and the market feels heavy.

Turn the Insight Into a Living Plan

Once you know their anchor, build the plan backward from it. A lifestyle agent with a Friday boundary needs a lead system that front-loads the week. An income-driven agent needs clear transaction math, not inspiration quotes. An impact-driven agent needs visibility and community strategy. The plan should feel like it was written for one person - because it was.

Here is what I want you to do right now.

1. List your top ten agents by name.

2. Write down what you think success means to each of them.

3. Schedule the thirty-minute conversation and find out how wrong you were.

You will be wrong on at least half of them. That is not a failure - that is the beginning of real coaching. Until next time, keep nurturing those connections.
