The One Conversation That Can Turn a Struggling Agent's Year Around

Let me ask you something. When you notice an agent on your roster going quiet - fewer deals, fewer check-ins, a little more distant every week - what do you do? If you are like most brokers, you wait. You tell yourself they are figuring it out. You hope the market shifts in their favor. You avoid the awkward conversation because you do not want to seem like you are piling on someone who is already down.

That wait is exactly what costs them the year.

The Conversation Nobody Wants to Start

I have seen this play out dozens of times. A broker finally sits down with a struggling agent in October and discovers the agent has been running on fumes since March. Seven months of drift. Seven months of compounding discouragement. And the broker had the power to interrupt that spiral in April - if they had just picked up the phone.

The coaching conversation that changes a struggling agent's year is not a performance review. It is not a warning. It is a genuine, human moment where you sit across from someone and say, 'I see you, I am not giving up on you, and I want to understand what is actually going on.' That sentence alone - delivered with sincerity - can shift someone's entire posture.

Diagnose Before You Prescribe

Here is where most coaching conversations go sideways. The broker comes in with solutions before they understand the problem. They hand the agent a lead list or a new script and call it coaching. That is like a doctor handing you antibiotics before they know what is wrong.

Ask first. Ask what their day looks like. Ask what part of the business feels hardest right now. Ask what they were hoping this year would look like back in January. You are not looking for excuses - you are looking for the root. Is it skill? Is it mindset? Is it that life happened and nobody noticed? The answer shapes everything that comes next.

One Focus, Not Five

Once you understand the root, resist the urge to fix everything at once. A struggling agent does not need a ten-point turnaround plan. They need one win. Pick the single highest-leverage behavior - usually consistent daily prospecting or reactivating their database - and make that the whole conversation. One focus. One commitment. One follow-up date on the calendar before you leave the room.
