The one where turbulence hits at 30,000 feet and the cabin goes quiet, and every single passenger instinctively looks toward the cockpit door. Nobody is reading the flight manual. Nobody is checking the instruments. They are reading the pilot. That is you right now.

Panic Is a Contagion - and So Is Calm

A shifting market does not destroy brokerages. Panic does. I have watched offices implode not because the market turned, but because the leader turned first - started catastrophizing in team meetings, forwarded every doom-and-gloom article, let anxiety leak into every one-on-one conversation. Your agents pick up your frequency whether you intend it or not. So the first job of leadership in a volatile market is not strategy. It is emotional regulation. Get your head right before you walk into the room.

Anchor to What You Can Actually Control

Here is the question I ask every broker I work with when the market gets choppy: what are your lead measures? Not lagging indicators like closed volume or commission revenue - those are already in the rearview mirror. I mean the daily behaviors that predict future results. Conversations had. Appointments set. One-on-ones completed. Coaching sessions delivered. When external conditions feel chaotic, the fastest path back to confidence is doubling down on the inputs you own. The 4 Disciplines framework calls this the discipline of acting on lead measures, and it works precisely because it gives your team something to move toward instead of something to fear.

This Is When Your Retention Work Either Pays Off or Exposes You

A shifting market is a loyalty test, and the results are brutal and honest. Agents who feel genuinely connected to you - who know you remember what you promised them, who have had real conversations with you in the last 90 days - those agents hunker down and get to work. Agents who feel like a number on your roster start taking calls from your competitors. This is not the time to start dating your agents. That work should have been happening all along. But if it has not, start today. One real conversation is worth a hundred mass emails right now.

Reframe the Market for Your Team

Every market shift creates a new landscape, and new landscapes create new opportunities - for agents willing to sharpen their skills, serve their clients with more precision, and outwork the ones who are hiding. Your job as a leader is to help your team see the opening, not just the obstacle. Cast the vision clearly. Be specific about what winning looks like in this market, not the last one.

Here is what I want you to do this week. First, audit your own mindset - are you the calm pilot or the panicked passenger? Second, pull up your lead measures and recommit to them publicly with your team. Third, personally reach out to your top five agents - not a group text, a real conversation. Tell them what you see in them and why you are glad they are on your team right now. That is leadership. That is how you hold the room when the turbulence hits.
