The Brag Test: How to Build a Culture Your Agents Can't Stop Talking About

Here's a question I want you to sit with for a moment. When your agents are at a dinner party, a kids' soccer game, or grabbing coffee with a colleague from another brokerage, what do they say about working with you? Not what you hope they say. What do they actually say?

That answer is your culture. Not your mission statement on the wall. Not the snacks in the break room. The unrehearsed, unprompted thing that comes out of their mouths when nobody is trying to sell anything - that is the truth of what you have built.

I call it the Brag Test. And most brokerages fail it quietly, without ever knowing it.

Culture Is Not a Perk, It's a Pattern

Brokers often confuse culture with amenities. They add a coffee bar, throw a quarterly party, maybe spring for some branded swag. Those things are fine. But they are not culture. Culture is the pattern of how people experience working with you every single day. It's whether your agents feel seen, coached, and chosen - or just counted. You can't buy that pattern. You have to build it, one consistent interaction at a time.

Think of it like a fitness routine. You don't get strong from one great workout. You get strong from showing up repeatedly, even when it's inconvenient. Culture works the same way. The one-on-one check-ins you do every month, the promises you made during recruiting that you actually kept, the way you respond when an agent has a hard quarter - those are the reps that build something real.

Find What Makes Your Best Agents Brag

Start with your top agents - the ones who already pass the Brag Test. Ask them directly: 'What do you tell people when they ask why you work here?' Their answers will surprise you. It's rarely the commission split. It's almost always something relational. They feel supported. They feel like they are growing. They feel like someone is genuinely invested in their success.

Now ask yourself: is that experience available to every agent on your roster, or just the lucky few who happen to get your attention? If the answer is the lucky few, you don't have a culture. You have favorites.

Make the Experience Intentional, Not Accidental

The brokerages with braggable cultures are not winging it. They have systems behind the warmth. They track touchpoints. They remember what they promised. They follow a consistent rhythm of connection so that no agent falls through the cracks. The human feeling is real - but the execution is deliberate. That combination is the whole game.

When your systems make every agent feel like your most important agent, the Brag Test takes care of itself. Your culture becomes your recruiting strategy. Your retention becomes your growth engine. And your agents become your best ambassadors - without you ever asking them to be.

Three Steps to Start Right Now

1. Run the Brag Test this week. Ask three of your agents - not your top producers, pick three from the middle - what they tell people about working with you. Listen without defending. What you hear is your starting point.

2. Audit your consistency. Are you giving every agent a regular one-on-one touchpoint, or only the ones who ask for your time? If your calendar doesn't reflect your culture values, your agents already know it.

3. Close the promise gap. Go back to what you told your last five recruits when they were deciding to join. Are you still delivering on those promises? If not, start there. Nothing erodes culture faster than a leader who forgets what they said when the ink was wet.
