The Brag Test: How to Build a Culture Your Agents Can't Stop Talking About
By Phillip Gagnon · July 29, 2026 · 3 min read
Here's a simple test I want you to run today. Think about your last five agent conversations - not the ones you initiated, but the ones they started. Were they venting? Were they asking for help? Or were they saying something like, 'I was telling my friend about what we're doing here and she wants to talk to you'? That last one is the brag. And if you're not hearing it, your culture has a leak somewhere.
Culture Is Not a Ping-Pong Table
Let's get this out of the way early. Culture is not your office aesthetic, your Friday lunches, or your company swag. Those things are nice. They are not culture. Culture is what your agents say about you when you're not in the room. It is the story they tell their spouse after a hard week - either 'my broker actually had my back today' or 'I'm so tired of feeling invisible.' You don't get to write that story. You only get to create the conditions for it.
The Three Things Agents Actually Brag About
After working with brokerages across the country, I've noticed a pattern. Agents don't brag about commission splits. They brag about three things: feeling seen, feeling supported, and feeling proud. Feeling seen means their broker knows their goals, remembers their wins, and checks in without an agenda. Feeling supported means when they hit a wall - a difficult transaction, a confidence crisis, a slow quarter - someone shows up with a real answer, not a motivational poster. Feeling proud means the brand they carry and the team they're part of reflects who they want to be professionally. When you deliver all three consistently, you don't have a retention problem. You have a waiting list.
The Invisible Architecture Behind the Brag
Here's what most brokers miss. The brag is not a happy accident. It is the output of a system running quietly in the background. Regular one-on-ones that actually happen. Promises made during recruiting that are actually kept. Coaching touchpoints that lift production - not just cheerleading, but real skill-building. In our data, consistent coaching lifts agent production by roughly 30 percent. That kind of result creates bragging rights. But none of it happens without structure. The relationship is the competitive advantage; the system is what makes the relationship reliable at scale.
Start With One Agent This Week
You don't build a brag-worthy culture in a quarter. You build it one agent at a time, one conversation at a time. Pick one agent today - not your top producer, not your newest recruit, but the one who's been quiet lately. Schedule a 20-minute call with no agenda except to ask how they're really doing. Listen more than you talk. Follow up on something they mentioned last time. That single act, repeated across your roster, is how culture compounds.
Here's your action plan: 1) Run the brag test - ask yourself honestly when you last heard an agent refer someone unprompted. 2) Audit your one-on-one cadence - are they happening, and are they actually meaningful? 3) Pick one quiet agent this week and reach out with zero agenda. Culture is built in those small, consistent moments - not in all-hands meetings or annual retreats.
Until next time, keep nurturing those connections.
