Stop Coaching the Deal - Start Coaching the Dream

A friend of mine used to coach youth soccer. He told me the worst thing a coach can do is spend every practice replaying last week's loss. The kids already know they lost. What they need is a picture of where they are going and a clear path to get there. Sound familiar? Because I see broker-coaches make this exact mistake every single week.

The Transaction Trap

When you sit down with an agent for a one-on-one, what do you talk about? If the honest answer is 'the pipeline, the pending deals, and why that listing has not moved,' you are coaching the rearview mirror. Transactions are lagging indicators. They tell you what already happened. Coaching to the goal means you start with the agent's annual number - what they said they wanted to earn, what kind of life they are building - and you work backward from there. The deal in front of them is just one step on that path, not the destination.

The Goal Has to Be Theirs, Not Yours

Here is the part most brokers skip. They set production goals for agents instead of with them. That is a fast road to disengagement. When I ask a broker, 'If you could clone three of your best agents, what would those agents look like?' the answer almost always includes phrases like 'self-motivated' and 'knows their why.' You cannot install someone's why from the outside. What you can do is ask the right questions until they find it themselves. 'What does your ideal year look like? What does hitting that number change for your family? What would have to be true six months from now for you to feel like you are on track?' Those questions do more coaching work than any pipeline review ever will.

Build the Bridge, Not Just the Checklist

Once the goal is clear and owned by the agent, your job shifts. You are building a bridge between where they are today and where they said they want to go. That means breaking the annual goal into quarterly milestones, quarterly milestones into monthly lead-generation habits, and monthly habits into daily non-negotiables. Our data shows coaching structured this way lifts agent production by roughly 30 percent. Not because the broker is smarter, but because the agent finally has a map they drew themselves.

Keep the Goal Visible Between Sessions

One conversation is not coaching. Coaching is the consistent return to the same north star, session after session, so the goal stays alive between your one-on-ones. Reference it. Celebrate movement toward it. Call out drift from it with curiosity, not judgment. The agents who feel like their broker genuinely remembers what they are working toward - those are the agents who stay.

Here is your move this week. Pull up your next three one-on-ones. Before you look at anyone's pipeline, write down what you know about each agent's personal goal for the year. If you cannot answer that from memory, you know exactly where to start the conversation.
