Stop Coaching the Deal. Start Coaching the Destination.

Here is a question I ask every broker I sit down with: when you coach your agents, are you coaching them toward a goal, or are you coaching them away from a problem? Because those two things feel similar in the moment, but they lead to completely different places.

Most coaching I see in brokerages is reactive. An agent loses a listing, and the broker steps in to debrief the loss. An agent fumbles a buyer consultation, and the manager runs a quick skills drill. That is not coaching. That is firefighting with a clipboard. And you cannot build a high-performing team by running from fire to fire.

The Transaction Is Not the Point

Every transaction your agent closes is just a data point on the way to something bigger - their financial freedom, their ideal schedule, the life they told you about when they first joined your team. Do you remember what they said? If you do not, that is where the coaching breakdown starts. When you coach to the transaction, you are coaching to a symptom. When you coach to the goal, you are coaching to the reason they show up every morning.

Numbers Without Context Are Just Noise

I talk to brokers all the time who can tell me exactly how many deals an agent closed last quarter but cannot tell me whether that agent is on track for the life they want. That gap matters. An agent doing 18 transactions a year might be killing it - or they might be burning out chasing a number that does not connect to anything meaningful for them.

When you sit down for a one-on-one, lead with the destination. 'You told me in January you wanted to hit 24 deals this year so you could take six weeks off. We are in August. Where are you?' That one question changes the whole conversation. It reminds the agent you were listening. It makes the coaching personal. And it puts the goal back in the room where it belongs.

Build the Bridge, Not Just the Next Step

Your job as a coaching broker is to hold the long view when your agents cannot. They are in the weeds of daily prospecting, objection handling, and market noise. You are the one with the altitude. Use it. Map their current production back to their annual goal every single time you meet. Show them the bridge between where they are and where they said they wanted to go. That is what separates a great leader from a transaction manager.

Here is how to start coaching to the goal, not just the deal:

1. Pull up every agent's stated goal before your next one-on-one. If you do not have one on file, that is your first agenda item - get it on record today.

2. Do the math out loud together. If they want 30 deals and they have 14 by August, walk through exactly what the next five months need to look like. Make it concrete, not motivational.

3. Tie every skill conversation back to the destination. Do not just coach the objection they fumbled - coach it in the context of the goal it is blocking. That is the difference between a drill and a reason to change.
