AI Is a Lousy Closer (But a Brilliant Assistant)

Here is a question I keep hearing in 2026: 'Phillip, should I be using AI in my brokerage?' My answer is always the same - it depends on what you think AI is supposed to do. If you think it is a closer, a relationship builder, or a substitute for the hard work of showing up for your agents, you are going to be disappointed. But if you treat it like the best assistant you have ever had - tireless, fast, and utterly without ego - it will change how you operate.
The Fire-and-Gasoline Problem
AI amplifies whatever system it sits inside. Pour gasoline on a campfire and you get a bigger fire. Pour it on an empty pit and you get a mess. I see brokers dump AI tools into a broken recruiting process and wonder why the results feel hollow. The agents on the receiving end can feel it - the generic message, the robotic timing, the 'personalization' that is actually just a mail-merge with a fancy label. That is not a technology problem. That is a strategy problem wearing a technology costume.
What AI Should Actually Do for You
The right job for AI in your brokerage is behind the scenes. Think of it as the engine room, not the bridge. Use it to surface the right agents at the right moment - scanning production data, flagging agents whose numbers suggest they are ready for a conversation. Use it to draft a first pass of a touchpoint message that you then rewrite in your own voice. Use it to remind you that you promised an agent a coaching resource three weeks ago and have not followed through yet. AI should make you more human, not less. It frees up the cognitive load so you can actually be present in the conversation that matters.
The Promises You Made Still Have to Be Kept
One of the biggest retention killers I see is the gap between what brokers promise at signing and what agents actually experience six months later. AI can help you close that gap - building a simple follow-up cadence, tracking commitments, prompting the one-on-one check-in you said you would do monthly. Technology that holds you accountable to your word is technology worth paying for. That is the version of AI I want every broker running.
The Line You Cannot Let AI Cross
Never let AI write the message that is supposed to feel personal and then send it without your eyes on it. Never let it replace the phone call. Never let efficiency become the excuse for distance. Your agents joined you - a person - not a platform. The moment they feel like a number in a sequence, you have already started losing them. Speed is a feature. Connection is the product.
Here is what I want you to do this week.
1. Audit one AI tool you are already using - or considering - and ask honestly: does this make my relationships stronger or does it just make my volume higher?
2. Identify one promise you made to an agent in the last 90 days that you have not fully delivered on, and schedule it this week.
3. Pick five agents to focus on right now - not five hundred - and let AI help you prepare for those five conversations, not replace them.
